You don’t need a bigger team; you need a backbone

Let’s get something out of the way. If your team feels slow, messy, and overworked, the answer isn’t to hire more people.

The answer is probably: you don’t have the guts to lead them.

The overhiring delusion

Everyone thinks they’re under-resourced. Every manager thinks one more hire will solve the problem.

But more often than not, you’re not short on hands. You’re short on clarity, feedback, and courage.

More people won’t fix:

  • Lack of direction
  • Soft expectations
  • Vague ownership
  • Avoided conflict

They’ll just amplify the chaos.

Doubling headcount is like adding more players to a team without a coach. It looks like progress. It’s actually entropy.

The real problem: You’re conflict-avoidant

You think:

  • "They’re trying their best."
  • "It’s just a bandwidth issue."
  • "I’ll address it in their review."

But your real thoughts sound more like:

  • "Why do I have to redo their work?"
  • "Why does everything take twice as long?"
  • "Why do I feel like I’m babysitting?"

And instead of addressing it directly, you just... hire around it.

You hire a PM to shield them. You hire another engineer to share the load. You hire a coach.

Meanwhile, the core issue festers: You won’t say the hard thing.

Your org is bloated with avoidance

Ever notice how the org chart starts to look like a tangled jungle gym?

You think:

  • "Let’s add a team lead to mentor this person."
  • "Let’s move them into a new squad where they’ll thrive."

People don’t need more hierarchy. They need honesty.

The backbone blueprint

If you want a better team, don’t hire more.

Start here:

1. Define what "good" means

If everyone’s "doing fine" and you’re still frustrated, it’s because you haven’t defined what good looks like.

Create a shared bar:

  • What does great code look like?
  • How do we communicate expectations?
  • How do we review and level up?

No standards = no improvement. 

2. Give feedback when it matters, not when it’s safe

Waiting for review cycles to address issues is weak.

Say the thing. Early. Often. Kindly. Directly.

"I need more from you on this project" beats months of passive frustration and silence.

3. Stop shielding people from consequences

If someone’s dragging the team down and you’re just absorbing the damage, guess what?

You’re not helping them. You’re enabling them.

Sometimes growth looks like:

  • A tough 1:1
  • A clear performance plan
  • A final chance

It’s not cruel. It’s leadership.

4. Cut the noise before adding more people

Before hiring, ask:

  • What are the real bottlenecks?
  • What decisions aren’t being made?
  • What performance issues haven’t been addressed?

Otherwise, you’re hiring extra bandwidth to compensate for your own leadership debt.

5. Do the hard thing first

Great leaders aren’t the ones with the biggest teams. They’re the ones who make the tough calls.

And the toughest call is almost always:

  • Who’s not working out?
  • What am I avoiding?
  • Where have I been soft?

Build your backbone before your headcount.
